The core point you must keep in mind in today’s post (and why you’ll want to read it)

2) Explaining the reasons not through “technology,” but by breaking them down into cost/consistency/accountability/last-mile (the final quality stage).

3) The conclusion that enterprise AI transformation is determined by problem definition (task setting, breaking free from skeuomorphism) first—faster pace and outcomes—before efficiency (productivity).

4) A warning that it won’t transition smoothly from “AI-assisted → AI-driven → AI-native.”

5) A message that public-sector AI isn’t recognized just for “back-office efficiency”; it must connect all the way to citizen experience (complaint handling/real-time guidance).

These five points are the backbone of today’s post. Below, I’ll organize them by group like news.


1) Why “SaaS apocalypse” is exaggerated: it’s not that the market collapsed—it’s that the “collateral changed”

1-1. Like a semiconductor downturn case, the real issue is the “timing of demand explosion becoming real”

Joom Min from Unbound Labs gave an example of the situation where Google’s TurboQuant paper was released and the stock prices of SK hynix/Samsung Electronics shook significantly.

And the money that took the biggest hit then can be interpreted as investments with a strong dum-money character—based on the premise that “explosive demand hasn’t arrived yet.”

1-2. SaaS is the same: smart money can still remain

In the SaaS space as well, it’s too early to conclude, “It’s all over because AI appeared.” The fluctuations in stock prices are a kind of re-pricing/re-evaluation, and the key observation is that smart money is likely to remain.

1-3. Instead, the problem is how SaaS uses AI

The point the representative made most strongly is this.

If you only embed AI at a “1–2% level” into DT (digital transformation) and work automation, the real shift in business scale caused by AI (work redesign/quality assurance/accountability structures) doesn’t happen.

As a result, it may look in the market as if “there’s nothing left for SaaS to do.”


2) The impact of models like “Claude code” on SaaS: you need to pass 3 gates for it to become a real crisis/opportunity

2-1. Gate A: cost + consistency — cloud foundations are expensive, while local can keep quality fixed

The representative explains the limitations of foundation models using the example of a Jimoobi (webtoon promotional video production) case.

When you use a foundation model (e.g., generating a short video from a specific image) via the cloud, the costs increase, and even if you create multiple variations from the same image, consistency can falter.

On the other hand, a solution running locally only needs to be installed, and maintaining consistency is easier, with output quality stable from the user’s perspective.

2-2. Gate B: accountability and billing model — who takes legal/operational responsibility when “hallucinations” occur

The second axis the representative considers important when judging a SaaS apocalypse is the “accountability structure.”

In B2B, areas like payroll or contract processing can’t tolerate even a small error.

But whether local or cloud, it’s hard for the foundation model itself to guarantee “complete zero hallucination,” so enterprises require billing and operational structures that include legal accountability/RegiTeremes (verification and accountability framework).

2-3. Gate C: last mile — the final 1% quality decides the contract

The third axis is “last-mile resolution.”

Even if AI can handle most areas up to 99%, if the last 1% quality gets blocked in contracts/CS/regulations/review, SaaS doesn’t collapse right away.

So you can expect ongoing debates like whether it will become “perfect within a few years (2026–2028).”


3) “AI transformation is problem definition, not efficiency” — you need to get out of skeuomorphic tasks

3-1. Like DT’s “moving existing work as-is” approach, it makes you use AI only 1–2%

What the representative repeatedly cautions against is staying in tasks that look like AI is just being bolted on—things like “building a chatbot/replacing call centers/summarizing emails.”

It only looks smarter on the surface, and without redesigning the actual workflow (approval/hand-off/verification/recording), you can’t go beyond “efficiency.”

3-2. Skeuomorphic check: don’t package tasks from the computerization era as AI tasks

The expression the representative used was “skeuomorphic tasks.”

Back then, it was fine to place a lightbulb-shaped icon next to a real bulb, and similarly in AI, the criticism is that there are many tasks that replicate existing UI/work habits in an unnecessary way.

The core is that you should play this kind of game. “Not whether the chatbot becomes smarter, but whether it actually improves final outcomes (revenue/accuracy/time)?”

3-3. Example: an “AI-native mail” that learns the approval and decision-making workflow—not “mail instead of email”

Instead of “AI that writes emails on your behalf,” the representative says an approach is closer to AI-native where the company’s approval process/expert context/important data is learned in real time and you automate “work transactions” so you don’t need to ask the manager for anything.


4) Why enterprises find AI-native difficult: organizational, operational, and transition costs trip them up

4-1. Operating costs + migration costs + 100% quality — “the moment you use AI” is not the start; “maintenance” is

If you build internal tools (the “make it then fix it after vibe-coding” approach), or if you leave an existing SaaS and switch over, UI/operations/data/quality accountability all come along with it.

That’s why the representative emphasizes the view that “if you start with efficiency, you may end up with more work.”

AI transformation isn’t just automation—it’s about how you redeploy an organization’s labor-intensive tasks.

4-2. Only do a POC (validation) and stop / abandon in the middle / no connection to the main project: the cause is “task definition”

There are more and more AX transition vendors, but you see cases where teams only do a POC and then stop, cases where—because there’s no domain knowledge—they drift into “fodipl-oid (in a state of not knowing the domain),” and cases where they build it well but it never leads to an actual adoption of the full solution.

And the common cause is that they “defined the task” in a certain way.


5) “AI-assisted → AI-native” doesn’t happen automatically: you need a good partner and an all-at-once kind of task

5-1. Not a fairy tale: once you get an assisted experience, it’s harder to jump to the next stage

The representative describes an AI transformation roadmap that naturally goes from an AI-assisted organization → an AI-driven organization → an AI-native organization as a “fairy tale.”

Once you have an assisted experience, the internal system becomes fixed, making it harder to move on to the next stage.

5-2. Conditions for a “one-shot” outcome: UX improvement + task definition + partnership

So you need partners like AX marketplaces and Upstage, and also domain LMs (top-tier, national-team level) or “partners who solve genuine problems you’re truly struggling with.”


6) Public AI: value is proven only when it attaches to “citizen experience,” not back-office efficiency

6-1. Public institutions win not by reorganizing backdoor data, but by “UX at complaint touchpoints”

The question the representative asks when looking at public AI is this. “Is it enough to reduce what officials spend 8 hours on to 2 hours?”

The logic is that once you break down silos (barriers between ministries), what matters is that the handling speed/guidance structure citizens feel must change to earn recognition.

6-2. Report-writing AI vs complaint-handling speed-improvement AI

AI that makes reports in backdoor systems may get adopted, but if the public doesn’t feel much change, citizens won’t recognize the value. On the other hand, a structure where the complainant sees real-time classification/summaries/related information when they “need it” proves value differently.


7) Investment/market perspective: by checking “Is smart money still there?” you can filter out exaggerated fear

7-1. During a crash, did it drop “together,” or did some remain?

The representative says you can get hints from the composition of VC/investor types. In unlisted companies it’s clearer, and even for listed companies, by looking at investor composition you can see the “smart money remaining ratio.”

7-2. The market is wrong every time in the same place… but the speed/structure changes

Like in the TurboQuant example, the way industry technical events get reflected in market prices tends to cause repeated swings. However, the viewpoint is that if the “demand ignition timing” differs, the stock price reaction can also become overly intense.


Main points to convey (today’s separate summary): SaaS apocalypse may be the result of “failure in task definition,” not a “tech apocalypse”

If you distill the most important conclusion of today’s post into one line, it’s this.

AI doesn’t kill SaaS; rather, if an enterprise can’t add AI to DT at only 1–2% and create value that can be verified (cost/consistency/accountability/last-mile/citizen experience), SaaS looks weak.

And that “looks weak” is simply what they call a “SaaS apocalypse”—but the underlying reality is likely that the market is re-evaluating and the transition strategy has failed.

Additionally, the most practically applicable checklist is below.

  • Is your AI task defined not as “a chatbot/summary,” but as a work transaction unit that includes approval/accountability/review?
  • Is there a structure that guarantees last-mile quality (contract/regulations/legal accountability)?
  • Did you compare cloud cost vs local consistency (Consistency) in real usage scenarios?
  • Is the task defined so that the POC leads to “expansion (full rollout),” not just “POC then done”?
  • For the public sector, does the citizen experience (complaint touchpoints) change—not just back-office efficiency?
